About the customer

A leading domestic "smart-laundry operating company" driving the coin-laundry industry.

The smart-laundry operating company is an industry-leading operator running coin-laundry stores nationwide.Over 26,000 stores nationwide — in a coin-laundry market described as such, they keep growing on the twin engines of efficient unattended operations and better customer experience.

The business model is "Unattended × multi-store". The labor burden of change management, cash collection, and fault response, plus the customer-experience problem of not knowing availability before arriving — these two structural challenges had to be solved simultaneously with mobile and IoT.

CHALLENGE
Design challenges to solve

Four structural requirements the platform had to meet.

None of these are technology-selection problems;Visit drivers · operating cost · machine uptime · multi-store control — business requirements tied directly to this. A greenfield build had to "make them hold true simultaneously" by design.

"You can't tell if it's free without going there"

Without knowing availability before arriving, when full, 20% drop-off rate arises, capping machine utilization at a structural ceiling. Without real-time visualization, the decline in visit motivation cannot be stopped.

Staying cash-based keeps operating costs ballooning

Running change management and cash collection on cash,8 hrs/month per store labor is incurred permanently. The more stores you open, the more the headquarters' operating cost swells linearly and scaling slows.

Without remote fault visibility, recovery is delayed

Without a way to remotely track machine activity and errors at unattended stores, faults go unnoticed until a customer reports them, Mean recovery over 4 hrs is incurred. Complaints and lost opportunities become routine.

Bolting on multi-store control after the fact breaks down

If machines, transactions, members, points, and campaigns are siloed per store, cross-cutting decisions lag until the monthly close. Without designing for multi-store from the outset, store-opening speed and Repeat rate 35% balancing improvement breaks down.

ARCHITECTURE
Architecture we built together

Turning the coin-laundry business into a "non-stop platform" across four domains.

We built all four domains — customer touchpoints, payment experience, IoT machine integration, and the operations platform — from scratch in-house, aligned to the structure of the business. Cloud infrastructure, the mobile app, and always-on connectivity to manufacturer machines were designed end-to-end together with Amela.

Total effort
Area ①
Customer touchpoints
Customer App
Challenge

Coin laundry is a business where "you can't tell if a machine is free until you go" — the industry needed a mechanism to eliminate wasted trips when everything is full.

Solution
Mobile app shows stores and available machines in real time

Shows the map + machine status before arriving. Frees the visit decision from "depending on being on-site."

Area ②
Payment experience
Cashless Payment
Challenge

Continuing change management and cash collection in a cash-based business meant operating costs would grow linearly with every new store — a structure that had to be dismantled.

Solution
Three major domestic cashless providers integrated — payment at the same time as QR start

Three providers equivalent to PayPay / Rakuten Pay / d Pay are absorbed on the platform side. Near-zero cash handling achieved.

Area ③
IoT machine integration
Washer Gateway
Challenge

Without remote visibility into machine activity and faults, average recovery took over 4 hours — we needed to build a new platform bridging the industry-standard protocol and the app.

Solution
Gateway with always-on connection to the maker's standard protocol

washer-gateway syncs activity, billing, and errors in milliseconds over an always-on TCP connection. The app reflects it with no delay.

Area ④
Operations platform
Multi-store Ops
Challenge

We needed a mechanism to integrate multiple stores, machines, and campaigns across the board — designed for multi-store from the start rather than bolted on later.

Solution
Multi-store CMS unifies machines, transactions, members, and points

Daily decisions from a real-time KPI dashboard across all stores. A platform that lets store-opening speed grow with scale.

IMPACT
Value the platform creates

The smart-laundry operating company's "non-stop store operations" accelerate.

This foundation is not a technical metric,Creating visit motivation, cutting operating costs, minimizing machine downtime, data-driven management — these business outcomes are generated continuously in the day-to-day of store operations.

A foundation that keeps generating visit drivers

Availability can always be checked in the app, structurally eliminating wasted return trips when everything is full.

A design that keeps operating costs from scaling linearly

With cashless by default, change management and cash collection all but disappear, so headquarters' burden doesn't grow as store count rises.

Machine downtime can be minimized

washer-gateway detects faults instantly and notifies. On-site dispatch can be directed at the optimal time, curbing complaints.

Focus daily on data-driven management

Real-time KPIs across all stores instantly visualize P&L and campaign impact. Designed to maximize the speed of store-opening decisions.
